TLDR: I sat on a senior hire for almost a year because the salary scared me and I did not want to give up control. When I finally made it, the cost I feared turned out to be the cheapest growth I ever bought. The business doubled the work it could take in nine months.
For two years I was the bottleneck in my own company and I called it being committed. Every client account in our Tangier office passed through me. I reviewed the strategy, I checked the work, I sat on the calls. I told myself I was protecting quality. The truth was I did not trust anyone to do it as well as I did, and I was terrified of what a senior salary would do to a young agency's bank account.
We were stuck around eight clients. Not because demand was thin, leads were coming in, but because I could not personally hold more than eight accounts in my head at once. I was turning away good work because the only person who could deliver it was already at capacity. That person was me. I was the ceiling.
The number that scared me was real. A senior strategist who could actually run accounts wanted around $2,300 a month (AED 8,500). On paper that was a huge fixed cost dropped onto a company that still felt fragile. I ran the spreadsheet a dozen ways and every version had me paying a salary I was not sure I could cover in a bad month.
Why I Sat On It for So Long
The money was the excuse. Control was the real reason. If I hired someone senior, I had to hand them a client and then watch them do it differently than I would. Maybe worse. Maybe, and this was the quieter fear, better. Either way I lost the thing that made me feel safe, which was being the one who touched everything.
I read a Harvard Business Review piece on how leaders have to learn to delegate, and it described me almost too well. The founder who stays in the work feels productive and looks busy while the company quietly stops growing around them. I recognized myself on the page and still waited four more months. Knowing the trap and sitting in it anyway is its own kind of stubborn.
What finally moved me was a simple count. I added up the revenue from the clients I had said no to that year. It was far more than the salary. I was paying for my own fear with money I never saw, and that invisible bill was bigger than the visible one I was so scared of.
The Week It Clicked
I hired her in the spring. For the first month I did exactly the wrong thing: I hovered. I reviewed every email before it went out, sat silently on her calls, rewrote her strategy decks at night. I had hired help and then refused to be helped. She was patient, but I could feel I was wasting the exact thing I had paid for.
The shift came one Tuesday when I was traveling and simply could not get to a client situation in time. A retainer account had a problem that needed a real answer that morning. I could not take the call. She did. She handled it cleanly, made a judgment call I would not have thought of, and the client thanked us for it afterward. I found out it had even happened only when I landed and read the thread.
Sitting in that airport reading how she had solved something without me, I felt two things at once. A little useless, honestly. And then enormous relief. The company had just proven it could function when I was not in the room. That was the day I stopped being the ceiling. A Harvard Business Review piece on how your leadership has to change as a startup scales put words to what I felt: the business only grows to the size of what the founder is willing to release.
What Changed After I Let Go
Within nine months we went from eight accounts to sixteen, and the work was not worse, it was steadier, because two experienced people were now holding standards instead of one tired one. Her salary stopped looking like a cost and started looking like the lever that moved everything else. The clients I used to turn away, we could now take.
The lesson I keep handing to other small business owners is this. The scary hire and the growth you want are usually the same decision wearing two faces. You are not afraid of the salary. You are afraid of not being needed for everything, and that fear is the exact thing capping your revenue. The month I let someone else be good at my job was the month the company stopped being just me.
If you are sitting on a hire you know you need, run the number I ran. Add up what you are saying no to. That hidden figure is almost always larger than the salary on the offer letter, and it grows every month you wait.
This is the kind of structural call we help founders think through when we work with them as a digital marketing agency in Dubai, the same way I lean on a senior person like the one I almost never hired, who now anchors our SEO team and runs accounts I no longer touch.
